Problem

The Vetus product line was undergoing a massive consolidation from four designers down to a lean staff of 2.5. Instead of a controlled wind-down, the organization experienced a sudden restructuring: the lead architect and a supporting designer were abruptly terminated. Concurrently, leadership reversed the strategy, ordering an immediate project ramp-up. This left a single colleague splitting her allocation across three separate tracks, while the entire responsibility for both design system leadership and hands-on interaction design was absorbed into one seat.

Approach

To prevent design from becoming an operational bottleneck, the execution layer was completely re-engineered:

    Air-Tight Operating Matrix

    Built a synchronized schedule using algorithmic mapping to calculate precise time blocks for leadership alignments, system governance, and active production tasks.

    Decoupled Documentation

    Handled the lack of a proper handoff by establishing rigid technical specifications and clear system matrices, ensuring design decisions remained transparent without a dedicated sparring partner.

    Cross-Functional Fixed Architecture

    Ran cross-system alignment matrices between business development, product specialists, and engineers to establish functional requirements before a single layout was constructed.

    Scalable Team Growth

    Stabilized the long-term design pipeline by successfully hiring two student assistants to absorb production tasks, using active mentorship in design systems and interface principles to scale the team’s bandwidth.

Outcome

On-Time Delivery: Successfully delivered the complete, non-linear isometric HVAC homescreen architecture and the majority of critical CRA components without a single deployment delay.

Zero Bottleneck Alignment: Maintained strict continuity across all three product squads, ensuring engineering pipelines never stalled during the leadership transition.

Junior Design Pipeline: Established an internal mentorship framework that converted raw student assistant support into structured UI execution, successfully scaling the team back up safely.
